VideaHealth: Building the AI Factory

Abstract

Teaching Note for HBS Case No. 621-021. The case “VideaHealth: Building the AI Factory” examines the creation of dental startup VideaHealth (Videa) and the development of its artificial intelligence (AI)-led business strategy through the eyes of founder and CEO Florian Hillen. Videa’s technology analyzed patient x-rays and records to identify dental pathologies. The case focuses on the development of the AI factory, a system that allows organizations to produce and refine new AI products.
The case details the four stages of building an AI factory: the data pipeline, algorithm development, the experimentation platform, and the software infrastructure. It also explores Videa’s business model and potential target markets: individual dentists, dental service organizations (DSOs), or insurance companies. Hillen must decide which customer base to pursue. Individual dentists could be profitable but would necessitate heavy investment in a sales team. DSOs were a smaller part of the market but were better positioned to adopt Videa’s technology. Insurers posed many regulatory hurdles but presented an enormous revenue opportunity. The case asks students to consider which market Videa should pursue.
